Don’t Ignore Employee Turnover: It’s Costly

Turnover is costly – just how costly? Research shows the cost of replacing a professional or managerial employee runs 1.5 to 3.0 times the annual salary. It can cost up to five times based on the intellectual capital – what a key person knows – when he or she walks out the door.

For example, to replace a $70,000 sales person with a large customer base can cost you $250,000. A $150,000 technical manager can ultimately cost $450,000 to replace. That’s no small pocket change. Therefore, in any business situation—growth, downturn, merger, or even stability—it makes business sense to retain your talent.

Four Steps to Turn Around Employee Turnover

1. Calculate the True Costs
This includes the direct administration cost of recruitment (ads, background checks, assessments, paperwork plus the manager’s and HR’s time for interviewing, training, orientation) PLUS the indirect costs of performance differential (lost productivity, impact on customers, disruption to the team, lower morale and the lost ‘institutional wisdom’).

2. Study the Demographics
Lowering turnover requires probing into the details. For example:
• Who is leaving (high performers or low performers, older versus younger people, recent hires or people with long tenure)?
• What job categories or departments are experiencing the most turnover (production, systems analysts, sales, nursing staff)?
• When are they leaving (after two weeks, six months, five years, or ten years)?
• Where are they going (your competitor, another industry, back to school, out of town?)

3. Focus Your Attention
Not all turnover is equal. Simply looking at a turnover rate of 17% per annum does not tell the complete story. The loss of a top engineer with ten years of experience, strong customer contacts, and good relationships with suppliers is obviously more troubling than losing a filing clerk you hired a month ago. The cost of turnover is highest for jobs that have strategic, bottom line impact.

4. Identify the Real Causes
Start by identifying why people are staying and what you are doing that creates that desire to remain. Then find out what troubles people and would lessen their commitment to your organization.
Focus groups and employee surveys are effective ways to obtain real time employee feedback; to identify the ‘push’ and ‘pull’ drivers of employee engagement and to develop realistic solutions.

An Example:
In one company, a detailed analysis revealed that 30% of its IT and 40% of its MBA new hires were leaving in less than 36 months. It then estimated both the direct and indirect costs for these segments. And it came out to a whopping $1.5 million dollars.

Focus groups were conducted with current and departed IT / MBA employees. Compensation and benefits were not the key turnover drivers, but rather, the day-to-day work was not challenging. These young ‘bucks’ were bored and fearful of losing their edge. In addition, supervisors lacked basic management skills and were unable to state clearly performance expectations or provide meaningful feedback. Only then could solutions be developed to deal with the real causes of employee dissatisfaction.

Smart Moves Tip:
Employee turnover is an extraordinarily complex issue. There is no one magic bullet. What I have consistently found is: That it’s NOT the money. When someone leaves for ‘better opportunities’, what has happened is that certain dissatisfactions – like the ones above – caused the person to put out feelers or to become curious about recruiter calls or to start surfing the job boards. Be proactive here are ways to keep your star performers.

How to Have a Great Business Culture!

Yes, culture certainly does something within an organization. Culture sets the tone of how we do things around here. It defines and explains the way a business operates.

How is Culture Like An Iceberg?
We know from the Titanic that only the top of the iceberg was visible; the larger portion was underneath the water and invisible yet had great impact – it brought the Titanic down!

So, the visible aspects of culture (the 10%) are what we see on the surface: For example, the company logo, symbols, how space is used, the way people dress or the way they talk.

The not so visible, elements of culture (the 90%) are the values (what’s important, what we care about) and the norms (the ways people are expected to act). They impact the organization in three things:

1. Establishes an identity – people feel connected and committed.
2. Aligns everyone’s behavior so that they’re rowing in the same direction.
3. Provides the basis for making the right decisions and taking the right actions.

Essentially, it is what’s below the water line that drives the organization to success or failure.

Why Is Culture Important?
In a Deloitte Consulting study, 98% of executives and 88% of employees believe workplace culture is important to business success. Companies, with a strong culture, outperform companies with weak cultures because:

Their reputation as a great place to work will attract and retains great talent.
People who have a shared purpose work better together and achieve more.
Greater customer satisfaction will lead to better retention and referrals.

What’s Your Culture?
Culture is not putting nice sounding words on a piece of paper and posting it on the walls. Or trying to imitate or copy another company’s culture. It gets built one day at time, one interaction after interaction. So, how to start? Get feedback.

1. At your next staff, team or board meeting ask:

If you had to describe what it’s like to work here, what would you tell someone?
If you could change one thing to make your job easier, what would it be?
What kind of a person succeeds here? Fails here?

2. Also talk with your customers and ask:

What is it like to do business with us? Are we easy or difficult to work with?
If you could change one thing to have a better experience, what would it be?
Do we exceed, meet or disappoint your expectations? How can we improve?

I listen to talk radio a lot.  Being a talk show host leads you into the talk show world and I always want to improve not only the vocabulary, find new issues to talk about and I just enjoy the learning process.  So I have been hearing this term “Unfunded Liabilities” quite a bit and I know it is election season so we hear all kinds of issues.

This topic, however, is something I want to talk about in depth, as it really gets my motor firing!

I am convinced that the best way to deal with our nation’s unfunded liabilities is for each and every one of us to deal with our own, personal, unfunded liabilities of health, fitness, happiness, and finances.

I want us all to improve our quality of life.

In our efforts to build the American dream, encourage people to work hard and be good law abiding citizens our society invented the safety net of social services and financial back-ended rewards such as pensions and social security.  Great motivators, and I am all about motivation, however when you put in the time and then the reward is not there when you need it creates the “great consternation”, this my friends is called “Unfunded Liabilities”.

If you borrow money from a bank, you are expected to pay it back. If you gamble at a casino on your credit card, you are expected to pay back your losses. If you promise a friend to help them in the future, your friend expects you to help. If you don’t have the cash to pay back the loan, squander your credit on gambling, or have no intention of helping your friend, those are “Unfunded Liabilities” which will damage your relationship. A bank can harm your credit rating, and you might lose the friend; the gambler may bring some real hurt to collect the debt.

Ignoring debt can only make matters worse, putting your head in the sand will not protect you when the tsunami hits the shore.  Unfunded liabilities, entitlements, pensions and the like started as great ideas.  However moving forward into the future they have become the albatross around our country’s neck.

We don’t have to do it alone. We can help each other solve our own problems… together. Friends help friends, neighbors help neighbors, and, ultimately, citizens reach out to each other to improve our collective health, fitness, and finances. That will make a lot of us happy.

It is time to step up and fix things.  Through adversity grows opportunity I like to say.

I call this idea the Boomers Rock 21st Century Deal.

We need to become engaged in the process of improving our QOL (quality of life), because our road trip is just beginning and we need all of the tools and supplies that will make this a memorable road trip into the future, so what are these “tools and supplies”?

Here is the start of our list, and I would like everyone to contribute their own thoughts. No idea is a bad idea; that’s why it’s called “Boomers Rock”, not “Boomers Die”!

Live in the moment and look forward to the future. Reminiscing is Ok but we have way too many cool things coming to dwell.

Take small steps to improve your QOL. Great road trips take planning, making changes in your life takes time. Use your imagination, set goals, adopt a positive mental attitude.  Now we are talking!

Accept the fact that to worry about unfunded liabilities and entitlements is a waste of time. Strategize, find your passion and don’t sweat the small stuff.

Build your foundation for the road-trip by equipping the bus with all of the tools that will empower us to have a blast. Whether it’s education, training, or volunteering, nutrition, fitness and rest, all of these tools need to be in our toolbox.   I have been building our collective mindset on the talk show to think in the present and our futures in regard to our finances with anticipation not dread.  I do not like to do negative talk radio, so focusing on our family of listeners and knowledgeable guests, our collective is in the light of positivity.  So that is where the concept of the “ReFirement-Zone” came to life.

The “igniting your life” and kicking “Retirement” to the curb is the mindset of all of us at the “Boomers Rock” nation.

Jump on the proverbial bus, make our voices strong, and find your seat! There are plenty available on the bus, welcome aboard!

Last week I heard a speaker relaying the story of her early teaching experience -which she hated – and how THINKING more positively about her teaching actually made her more creative in her teaching and able to get out of her own way.  She was still clear that teaching wasn’t for her and left the profession – but she left with achievement instead of bad memories.  I’m an incurable optimist, so overall positive thinking comes naturally to me.  But this got me wondering two things: 1. how many times a day to I think about money? 2. what percentage of those thoughts are positive?  I honestly have no idea – but I do think about money a lot during the day: writing contracts for clients, doing the grocery shopping, listening to market reports – heck, listening to the news in general (the Budget, healthcare premiums, jobless/jobs reports), making travel plans for business or work – THINKING about making travel plans.  Well, you know.  And then my follow-on thought: if I switch negative thoughts to positive thoughts, what kind of happiness dividend over time because of my view?

So join me in an experiment – take a few pauses during the day to reflect on how often (in the last hour, in the last 4 hours – don’t make yourself crazy, but notice) you’ve thought about money. I’ll check back in next week with what I learn.

Welcome to my daily diary… I have lots of contemplations and today is about the energy of Money. There are things going on around us and they either resonate or they do not. I can tell you, you will feel it in your body if they don”t. So, what do we do about that? It is time to dismantle what no longer works. It is time to be courageous and step out and speak it!
